Problem
Big List · Tiny Revenue

A growing list, one weekly blast, and a revenue line that wouldn't move.

The brand had spent two years building an email list through paid acquisition and on-site capture. The list was healthy on paper. The revenue per send was not.

The default playbook was a single weekly blast to the entire list. No segmentation, no flows, no behavior triggers. Unsubscribes were climbing from 1.8% per send. Revenue per email was declining quarter over quarter.

Email was contributing roughly 8% of total revenue. For a DTC brand, that number should be 20–35%.

Solution
6 Flows · RFM Segmentation

Six behavior-triggered flows and a calendar built around buyer cohorts.

We mapped the full customer lifecycle — browse, cart, first purchase, repeat, winback, loyalty — and assigned a flow to each stage. Welcome, cart abandonment, post-purchase upsell, win-back, VIP, and replenishment reminders were all installed and live within the first 30 days.

The list was re-segmented by RFM (recency, frequency, monetary value). The whole-list blast was retired. Campaigns started shipping to specific cohorts: VIPs got early access, lapsed buyers got winback offers, recent purchasers got post-purchase content instead of another sale.

Copy and design were rebuilt around what each segment actually responded to — not what looked good in a template. Subject line and offer testing ran continuously.

Result
+245% · 90 Days

Email went from 8% of revenue to 27% — and unsubscribes collapsed.

Within 90 days, monthly email revenue grew from $4,200 to $14,500. The 6 installed flows accounted for the majority of the lift, with cart abandonment and post-purchase upsell carrying the most weight.

Send volume actually decreased after segmentation went in — fewer emails to disengaged subscribers, more relevance to buyers. Unsubscribe rate dropped from 1.8% per send to 0.3%. Inbox placement improved across the board.

Email is now 27% of total revenue and the highest-margin channel in the business.

The Takeaway

Why this matters for your business.

01

Flows produce the first lift.

Cart abandonment and post-purchase upsell are the two highest-leverage flows in DTC. Most brands either don't have them or have one weak email pretending to be a flow.

02

Segmentation lifts deliverability.

Sending less to people who don't open is how you raise inbox placement. Better targeting is the cheapest deliverability fix that exists.

03

Email should be 20–35% of DTC revenue.

If email is 5–10% of total revenue, the system is broken — not the list. The fix is structural, not creative.
