Client Case Study · B2B SaaS

How a SaaS lifted trial-to-paid from 3.2% to 11.8% in one quarter.

Email was a product update channel, not a revenue lever. We rebuilt onboarding around behavior triggers, layered in expansion and winback sequences, and trial conversion nearly quadrupled.

Problem
Generic Onboarding · Flat Conversion

A 5-email static drip and a trial conversion rate that hadn't moved in a year.

The product had strong activation among engaged trials, but trial-to-paid conversion had been stuck at 3.2% for four quarters. The onboarding sequence was a generic 5-email drip — same emails, same days, regardless of what the user had done in the product.

There were no behavior triggers tied to in-product events. Trials that hit the activation milestone got the same emails as trials that never logged in past day one. Trials that went cold got nothing at all.

Email was treated as a product update channel: release notes, feature announcements, and the occasional billing notice. Nobody on the team owned email as a revenue lever.

Solution
Behavior Triggers · Lifecycle

Behavior-triggered onboarding, expansion sequences, and structured winback for cold trials.

The static 5-email drip was replaced with a behavior-triggered lifecycle. Activation nudges fire when a user hits a specific in-product milestone. Different emails go to users who haven't logged in past day one vs. users who are deep in the product but haven't upgraded.

Upgrade sequences were tied to usage thresholds. When a trial crosses a usage signal that historically correlates with paid conversion, a sequence kicks in to surface the relevant plan with the relevant proof.

A structured winback flow was built for cold trials and canceled accounts. Most SaaS companies write off these segments. We turned them into a measurable second swing at conversion.

Result
3.6x Conversion Lift

Trial-to-paid nearly quadrupled, and email became the cheapest growth lever in the business.

Trial-to-paid lifted from 3.2% to 11.8% within one quarter — a 3.6x conversion lift. New revenue from email in the first quarter alone: $42,000.

The winback flow recovered roughly $18,000 in annualized MRR from accounts that had previously been written off. At-risk detection emails tied to usage drop signals reduced involuntary churn by a measurable margin.

Net new MRR from email alone now exceeds the cost of the engagement by 14x every month. Email is the cheapest, most measurable growth lever in the company.

The Takeaway

Why this matters for your business.

01

PLG plateaus. Email unsticks it.

Once the product alone stops moving the conversion number, every additional point of trial-to-paid lift comes from outside the product. Email is the cheapest lever you have.

02

Static drips are a tax on growth.

Trials that hit activation and trials that never log in should not get the same emails. Behavior triggers are not advanced — they are table stakes.

03

Winback is free MRR.

Most SaaS companies write off canceled accounts. A structured winback recovers a measurable percentage at near-zero marginal cost.
